Tulsa needs Baylor Hayes on Thursday night and may not have him

Hayes has missed two straight games with a knee sprain, and the Golden Hurricane draw a North Texas team they have not beaten since 2011 on Thursday night, five days after a 34-6 loss at Arkansas.

Baylor Hayes stood on the Arkansas sideline in street clothes for a second straight Saturday while Dexter Williams II took every meaningful snap, and Tulsa's 3-0 start ended 34-6. Williams was fine and nothing more. 20 of 32 for 176 yards, no touchdowns and no interceptions. Damari Alston punched in a 1-yard touchdown for Tulsa's only score, the two-point try failed, and that was the offense. Afterward Tre Lamb didn't dress it up. "They outplayed us in every phase ... we got beat at the point of attack today ... we struggled to block them," he said, adding that untimely penalties were killing his team.

Five days later, Tulsa hosts North Texas at 8 p.m. CT Thursday on ESPN to open American Conference play. That is the whole problem in one sentence.

The quarterback question is a calendar question

Hayes has a Grade 1 knee sprain he suffered Sept. 12 at Sam Houston. He was supposed to be back for Arkansas; he wasn't, and a report citing On3's Pete Nakos said he is expected to return for conference play. A report that a quarterback is expected back is not a clearance, and this is the shortest turnaround Hayes has faced since the injury. Watch the Wednesday and Thursday availability reporting more closely than anything else this week.

Why it matters beyond the name. Tulsa's standing offensive problem is converting yardage into points. The 2025 team averaged 397.9 yards but just 23.2 points a game and scored touchdowns on only 23 of 42 red-zone trips, which is exactly the gap Kevin Barbay was hired to close. Hayes has taken meaningful snaps in one game all season, so nobody has actually seen whether the Barbay-Hayes pairing fixes it. If Hayes plays and looks like himself, this is a different offense. If he doesn't, Tulsa is asking Williams to carry a conference opener with the same passing game Arkansas smothered.

What the Arkansas loss did and didn't settle

Arkansas was a roughly 7-point favorite and won by 28. That margin, not the loss itself, is the honest check on the 3-0 start. Tulsa beat an FCS team and two non-conference opponents, then got physically handled. One road blowout doesn't erase September, but it is the only data point Tulsa has against real FBS competition.

There were things to like inside it. Dax Collins put up 11 tackles and 1.5 sacks, including a sack of KJ Jackson late in the second quarter, Tulsa's best individual defensive showing of the game. Alston, who led Tulsa's ground game with 15 carries for 73 yards and two touchdowns in the opener, is still the guy finishing drives regardless of who's under center. Track both Thursday.

One small thing that stays unanswered. Tulsa hasn't attempted a field goal since Week 2. Owen Carey handled five of six extra points against East Texas A&M and made them all, then Tulsa never attempted a kick at Arkansas, going for two instead.

The history, and the schedule behind it

Tulsa hasn't beaten North Texas since 2011 and has lost the last three meetings. And the schedule gives this one extra weight. College Football News calls it a must-win for any realistic bowl path, with a trip to Navy, option-based Rice on the road, and Army at home waiting on the other side.

The simulation entering this week is not kind. It gives Tulsa about a 12% chance at home and projects roughly 2.4 conference wins against 5.6 losses. That number was built before any Hayes news and reflects a program that has lost three straight seasons. Treat it as the baseline Thursday night is trying to beat, not a verdict.

Tulsa's season doesn't end with a loss here, but the version of it fans were enjoying two weeks ago does.
